A warm conversation is worth about two and a half cold ones. Across 14,577 LinkedIn conversations from 17 accounts, the 10,922 we started reached three or more messages from the other person 14.0% of the time. The 3,655 they started reached that depth 35.8% of the time. Cold outreach still works, at a 36.5% reply rate, but it takes roughly three conversations to buy what one inbound conversation delivers.

Publish first, then message the people who reacted. Failing that, comment on one of their posts with a real opinion two days before you send anything. Both moves place your name in front of them before the request arrives, which is what every rung of the compiled ladder is doing.

Does content actually lower the cost of outreach?

It changes which conversations you are having. Inbound conversations reach depth 2.6 times as often as outbound ones in our data, and every one of them started because something we published reached the person first. The cost of content is fixed and the cost of outreach is per message.

How should I measure whether outreach is warm?

Split the report by who sent the first message and never blend the two. Inbound conversations reply 100% of the time by definition, so a blended reply rate is meaningless. Compare depth instead: conversations in which the other person sent three or more messages, 35.8% inbound against 14.0% outbound.

Methodology

Computed on 2026-09-09 across all 14,577 LinkedIn conversations in the dataset, made up of 100,861 messages, from 17 sending accounts.

Who started is decided by the sender of the earliest message in the thread. 10,922 conversations were started by us and 3,655 by the other person.

Reply rate. Numerator: conversations in which the other person sent at least one message after our first. Denominator: outbound-initiated conversations. That is 3,988 of 10,922, or 36.5%, which reconciles with our follow-up message benchmarks page.

Reached 3+ replies. Numerator: conversations in which the other person sent three or more messages across the thread. Denominator: all conversations in that group. This is the only measure that compares inbound and outbound fairly, because inbound conversations have a reply rate of 100% by construction.

The connection-state table covers outbound conversations only, grouped by what our sync recorded for the thread. The unconnected row rests on 6 sending accounts, below our floor of 8, and states that floor on the page.

This compares two populations, not two treatments. People who message us first are self-selected and already interested. The page reports the size of that difference rather than claiming outreach would perform like inbound if it were warmer.
