The challenge

The founder had been running the agency for 18 months on a combination of referrals and cold email. Referrals were unreliable and cold email was increasingly hard. reply rates had dropped below 2% and the pipeline was unpredictable. They needed a more scalable and sustainable top-of-funnel that didn't require sending hundreds of cold messages per month.

The approach

The shift was from cold outreach to content-led inbound. Creator built a 3-pillar content system: social proof posts (client results with specific numbers), educational posts (the frameworks behind those results), and direct offer posts (explicit descriptions of the service and who it's for). Each pillar was designed to reach a different stage of the funnel simultaneously. Lead magnets were deployed at weeks 8 and 16 to capture email addresses from engaged followers.

What happened

The content mix that drove pipeline

The founder's most effective content mix in months 3–6: 30% social proof (named results, case study formats), 40% education (frameworks, how-tos, teardowns), 20% direct offer (what the agency does, who it's for, how to work with them), 10% personal story (founder journey, failures, behind-the-scenes). The social proof and direct offer posts drove the most pipeline; education posts drove the most follower growth.

The lead magnet that converted best

Two lead magnets were tested. The first. a general 'LinkedIn marketing guide'. generated 180 downloads but poor downstream conversion. The second. '7-day LinkedIn sprint for B2B agency owners who hate posting'. generated 140 downloads and 22 booked calls, because it was narrowly targeted to the exact ICP. Lesson: specificity of the lead magnet is more important than volume of downloads.

How inbound DMs converted

In month 5, the founder tracked every inbound DM for 30 days. Result: 38 DMs received from ICP-fit prospects, 24 replied to, 16 booked calls, 6 closed. All 38 had engaged with content before messaging. Average time from first post engagement to DM: 18 days. Average time from DM to close: 11 days. Total sales cycle from first content touchpoint to close: 29 days. compared to 60–90 days for the cold email pipeline they were running previously.
