The playbook

    Opening. establish context

    The first message references the exact trigger that justified the DM: a post comment, a lead magnet download, a profile view, or a mutual connection. Generic openers ('hey, love your content') convert at 1–2%. Context-specific openers convert at 8–12%. The message should be 2–3 sentences: one line referencing the trigger, one line adding value or asking a low-friction question. No calendar link. No pitch.

    Need finding. surface the pain

    The second message (sent 2–3 days after a response, or as a soft follow-up if no response) digs into the prospect's situation. One open question about their current setup, constraint, or goal. The goal is to get them talking about their problem in their own words. which creates the context for the offer that comes later. Listen for: timeframe urgency, budget signals, decision-making setup.

    Qualifying. confirm the fit

    Before investing more time or proposing a call, confirm three things: ICP fit (do they match the profile of clients you can actually help), urgency (is there a real reason to act now), and decision authority (can they actually buy). This stage is a conversation, not a checklist. weave the qualifying questions into a genuine dialogue. A prospect who doesn't qualify gets a graceful close, not a hard pitch.

    Meeting proposed. the soft ask

    Only after stages 1–3 have established context, surfaced pain, and confirmed fit. The ask is specific (offer a concrete time or a short Calendly link), low-stakes (position it as a conversation, not a pitch), and references what you've already discussed. This is message 3 or 4, not message 1. Prospects who've had a real conversation before the calendar ask show 90%+ on calls; cold calendar asks average 50–65%.

    Booked call. pre-call setup

    After booking, send one pre-call message: a short agenda (2–3 items), a question to get the prospect thinking before the call, and a confirmation of the time. This step reduces no-shows by 30–40% and warms the prospect for a higher-quality first conversation. Keep it short. a bullet list, not an essay.

Common mistakes

  • ×Sending a calendar link in the first message. Book rate plummets; no-show rate for the few who book is 50%+.
  • ×Pitching the product before surfacing the problem. A prospect who hears about your solution before articulating their pain has no reason to care.
  • ×Ghosting qualified prospects after one no-response. The follow-up sequence should run for at least 4 messages over 3 weeks before considering the lead cold.
  • ×Using copy-paste templates without personalizing the trigger. If the message could have been sent to 1,000 people, it will convert like spam.
